You'd Terminate Any Employee Who Operated Like Your AI Agents
No background check. No access review. No performance evaluation. No audit trail. No separation of duties. If this were a human, your compliance team would have flagged them on day one.
But this is not a human. It is an AI agent. And in most enterprises, it has more access to financial systems, customer data, and operational workflows than half the C-suite, with zero accountability controls attached.
We have spent decades building sophisticated frameworks for managing human employees in regulated environments. SOX compliance. Separation of duties. Least-privilege access. Mandatory performance reviews. Documented escalation procedures. Termination protocols. Every one of these controls exists because we learned, often painfully, that unchecked access plus zero oversight equals organizational catastrophe.
Then we deployed AI agents and threw all of it out the window.
The Double Standard Nobody Talks About
Consider what happens when you hire a new financial analyst at a Fortune 500 company.
Before they touch a single spreadsheet, they go through background verification. Their access is scoped to exactly what their role requires. They cannot approve their own transactions. Their work is reviewed by a manager. Their performance is evaluated quarterly. If they underperform or violate policy, there is a documented process to restrict their access or terminate their employment.
Now consider what happens when the same company deploys an AI agent to assist with financial forecasting, vendor payment processing, or revenue recognition.
In 73 percent of organizations, there is no clear owner for AI security controls. The agent is deployed by an engineering team, used by a finance team, and governed by nobody. It accesses transaction databases, ERP systems, and reporting tools with credentials that were provisioned once and never reviewed. There is no quarterly access review. There is no performance evaluation. There is no separation of duties preventing the agent from both generating and approving a recommendation. And in most cases, there is no documented procedure to shut it down when something goes wrong.
This is not a hypothetical. This is the default state of AI agent deployment in enterprise today.
The Accountability Vacuum
Here is the question that keeps general counsels awake at night: when an AI agent makes a decision that costs the company four million dollars, who is accountable?
Not the engineering team, because they built the agent to spec. Not the business team, because they were told the agent was validated. Not the vendor, because their terms of service explicitly disclaim liability for outputs. Not the compliance team, because they were never consulted during deployment.
The answer, in most enterprises, is nobody. And that is precisely the problem regulators are waking up to.
When a human employee causes a material financial error, there is a clear chain: the employee, their manager, the department head, and ultimately the executive who owns that function. There are documented approvals, access logs, and decision records. An auditor can reconstruct exactly what happened, who authorized it, and what controls failed.
When an AI agent causes the same error, there is a committee, a framework document, and a gap where accountability should be. Ninety percent of enterprises claim they have visibility into their AI systems. Fifty-nine percent have shadow AI deployments they do not even know exist. You cannot hold anyone accountable for a system that nobody officially owns.
This is why the safety conversation has been so unproductive. We keep asking "is this AI safe?" when we should be asking "who is responsible when this AI fails, and do they have the authority and visibility to actually prevent failure?"
What SOX Already Taught Us
The irony is that we solved this problem twenty years ago.
After Enron and WorldCom, the Sarbanes-Oxley Act did not mandate that financial reporting be "safe." It mandated that financial reporting be auditable, that controls be documented and tested, and that specific executives be personally accountable for the integrity of financial statements. CEOs and CFOs sign attestations. Internal controls are tested annually. Access to financial systems is logged and reviewed.
SOX did not eliminate financial fraud. But it created a framework where every financial process has a documented owner, every access point has a control, and every failure has a traceable chain of responsibility. The question was never "is our financial reporting safe?" It was "can we prove who did what, when, and under whose authority?"
AI agents that touch financial processes, and increasingly that means most AI agents in enterprise, need exactly the same rigor. Not because regulators are demanding it today, but because 60 percent of AI initiatives will fail by 2027 due to governance gaps, according to Gartner. And when they fail, the organizations that cannot produce an audit trail will pay the steepest price.
Forty percent of agentic AI projects will be canceled by 2027. Not because the technology failed, but because organizations realized too late that they had deployed autonomous systems with no governance architecture underneath them. The technology worked fine. The accountability infrastructure did not exist.
The Employee Lifecycle for AI Agents
If we already know how to govern humans in regulated environments, the framework for AI agents is not a mystery. It is the employee lifecycle, applied to non-human actors.
Onboarding: Validation Before Access
No human employee gets production access on their first day. AI agents should not either. Before an agent is deployed to production, it needs a documented validation process: what data does it access, what decisions can it make, what are the boundary conditions, and who approved its deployment? Seventy-eight percent of organizations cannot validate training data before it enters their pipelines. That is the equivalent of hiring someone without checking if they are qualified for the role.
Onboarding for AI agents means documented purpose, scoped access, validated training data, tested behavior under edge cases, and a named human sponsor who is accountable for its performance.
Access Controls: Least Privilege, Not God Mode
Human employees operate under least-privilege access. A junior accountant cannot approve a million-dollar transaction. A marketing analyst cannot access payroll data. These boundaries exist for a reason.
AI agents routinely violate this principle. They are provisioned with broad API access because it is easier to give them everything than to scope their permissions carefully. They can read, write, and modify data across systems that no single human employee would ever have simultaneous access to. Only 14 percent of finance functions have fully integrated AI agents, and among those that have, the access control story is alarmingly thin.
Every AI agent needs role-based access controls that mirror what a human in the equivalent role would have. If a human cannot approve their own transactions, neither should an agent. If a human needs manager approval above a certain threshold, so does the agent.
Performance Reviews: Continuous Monitoring
Human employees get quarterly reviews. Their output is evaluated. Patterns of error are identified and addressed. Underperformers are coached or reassigned.
Most AI agents operate without any form of ongoing performance monitoring. They are deployed, and unless something visibly breaks, nobody checks whether their outputs are degrading, their recommendations are drifting, or their decision patterns have shifted. A financial services firm I advised discovered that a model's demographic bias had degraded over six months without detection, resulting in a 4.2 million dollar penalty. The model was never "reviewed." Nobody was watching.
Continuous monitoring for AI agents means automated drift detection, output quality benchmarks, regular accuracy audits, and a named human reviewer who is responsible for the agent's ongoing performance. Not annually. Continuously.
Escalation: The Kill Switch
Every organization has procedures for what happens when a human employee goes rogue or makes a critical error. Access is revoked. Systems are locked. An investigation begins. There is a chain of command.
For most AI agents, there is no equivalent. There is no documented procedure for emergency shutdown. There is no pre-authorized individual who can immediately revoke an agent's access without going through three approval chains. When an agent starts producing anomalous outputs at two in the morning, the response is often ad hoc, with engineers scrambling to figure out how to stop a system that nobody planned for stopping.
Every AI agent needs a documented kill switch: a pre-authorized, tested procedure for immediate shutdown that does not require committee approval. The authority to pull the plug must be assigned to a specific role, not a governance board that meets monthly.
Termination: Decommissioning With a Paper Trail
When a human employee leaves, there is an offboarding process. Access is revoked. Accounts are disabled. Knowledge is transferred. Records are archived.
When an AI agent is decommissioned (if it is decommissioned at all, rather than simply forgotten), the process is often nonexistent. Credentials remain active. Data connections persist. Outputs that other systems depend on suddenly stop without downstream teams being notified. Orphaned agents are the shadow IT of the AI era, except they are actively making decisions that nobody knows about.
Decommissioning an AI agent requires the same rigor as offboarding an employee: revoke all access, archive all logs and decision records, notify dependent systems, and document why the agent was retired.
The Five Controls Every AI Agent Needs on Day One
If you deploy an AI agent tomorrow and do nothing else, implement these five controls:
One. A named human owner. Not a committee. Not a department. A specific individual whose name is on the line when this agent fails. This person has the authority to modify, restrict, or terminate the agent without committee approval.
Two. Scoped access with documented justification. Every data source, API, and system the agent can access must be documented with a business justification. If you cannot explain why the agent needs access, it does not get access.
Three. Separation of duties. The agent cannot both generate and approve its own outputs. If it produces a financial recommendation, a human or a separate system must approve it before it takes effect. This is SOX 101 applied to non-human actors.
Four. Continuous output monitoring. Automated checks on output quality, drift detection, and anomaly flagging, with alerts routed to the named human owner. Not a dashboard nobody checks. Active alerting with defined response procedures.
Five. A documented kill switch. A tested procedure for immediate shutdown, with a pre-authorized individual who can execute it. Test it quarterly, the same way you test disaster recovery.
Safe AI Is Governed AI
The enterprise AI safety conversation has been stuck in philosophical abstractions: bias, fairness, alignment, responsible AI principles. These concepts matter. But they do not prevent the kind of failures that actually destroy enterprise value: unaudited decisions, ungoverned access, unaccountable systems, and untraceable errors.
Safe AI, in the enterprise context, is not a technology property. It is an organizational property. It means every AI agent has an owner. Every decision has a trail. Every access point has a control. Every failure has a name attached to it.
We do not need to invent new frameworks for this. We need to apply the frameworks we built over the last twenty years for human employees (SOX, SOD, least privilege, audit trails, performance management, termination procedures) to the non-human employees we are now deploying at scale.
Your AI agents are employees. Start treating them like it. Or start preparing for what happens when an auditor asks who approved the decision your agent just made, and nobody can answer.
